RICE Scoring Is Broken — Here's What Replaces It

Every quarter, the same ritual unfolds in product teams worldwide:

The product manager opens a spreadsheet. Hundreds of backlog items stare back. Each one needs four numbers: Reach, Impact, Confidence, Effort. Armed with these scores, a formula will magically tell you what to build next.

Have one person estimate scores and a different person advocate for the feature. This reduces anchoring and confirmation bias.

4. Re-evaluate Monthly, Not Quarterly

Quarterly prioritization is too infrequent. Spend 30 minutes each month reviewing your top 20 items. Have any assumptions changed? Is new data available?

5. Kill the Override

If you're manually overriding RICE scores "because it feels wrong," your problem isn't the overrides — it's the scoring system. Either fix the inputs or acknowledge that you're using judgment, not data.
